These three options are not interchangeable. They have different installation depths, different efficiency profiles, and in some cases different structural implications for your chimney.
Gas log sets are decorative burners and ceramic log assemblies placed directly inside your existing firebox. The firebox stays open. Combustion gases still vent up your masonry flue, which means the flue has to be in serviceable condition and properly sized for gas. Log sets are the least expensive option at the appliance level and the easiest to swap out, but “easy” has limits. You still need a gas line run to the firebox, the damper must remain functional, and the flue has to pass inspection for gas use. They also produce no meaningful room heat. They are visual appliances.
Gas inserts are sealed, self-contained fireboxes that slide into the existing masonry opening. They come with their own combustion chamber, heat exchanger, and a flexible stainless liner that runs from the insert collar to the top of the chimney. Because the combustion system is enclosed, inserts can achieve efficiency ratings of 70% to over 80% AFUE on some models, compared with the near-zero net heat gain of an open log set. They’re also the most code-consistent choice for masonry fireplaces because the liner requirement is built into the product’s design. Full gas fireboxes (sometimes called direct-vent or built-in gas fireplaces) replace the existing firebox entirely. This is the highest-cost path and often involves significant masonry work. Most homeowners converting an existing fireplace don’t go this route. It makes more sense in new construction or a full renovation. We’ll mention it for completeness but won’t dwell on it here.

Level 2 includes video scanning of the flue interior, which reveals cracks, liner separation, and dimensional issues that a standard visual inspection misses. That inspection is not optional in our view. It’s the only way to know what liner work the conversion requires before you’ve committed to an appliance. Gas Line Rough-In: Permits, Licensing, and Sizing
Adding a gas appliance to a fireplace that never had one means running a gas supply line from your home’s main gas system to the firebox. This is not DIY territory in any U.S. Jurisdiction we’re aware of.
IRC 2021 Section G2427 requires permits and inspections for gas appliance installation in one- and two-family dwellings. Gas line work must be sized per the BTU demand tables in NFPA 54 and performed by or under the supervision of a licensed plumber or gasfitter. The licensing category matters. Some states require a master gasfitter license specifically, and a general plumbing license in that state may not cover gas-line work. Before a contractor picks up a wrench on your gas supply, ask them directly: “What is your gas-line license category in this state?” If they can’t answer clearly, find someone who can.
The gas line permit is often separate from the mechanical or building permit for the appliance itself. Budget for both. Permit fees vary significantly by municipality, from modest flat fees in rural jurisdictions to multi-hundred-dollar fees in urban ones.

Distance from the gas main to the fireplace is the biggest variable in labor cost. A fireplace on an exterior wall of a single-story house may need 20 feet of pipe. Appliance cost. Gas log sets are the least expensive. Gas inserts run substantially higher because you’re buying a heating appliance with a heat exchanger, blower, and controls. Finish quality and BTU rating move the price considerably. Get a spec sheet with the exact model before signing anything.
Liner cost. If your flue needs relining (which it often does), the liner itself plus installation is a significant portion of the overall project. Liner cost scales with chimney height. A two-story chimney costs more to line than a single-story one for obvious reasons.
Gas line rough-in. This varies with distance and complexity. A simple run in a single-story house is on the lower end. Anything that requires going through finished walls, across two floors, or under a slab is more.
Permit fees. Variable by jurisdiction. Expect at least two permits in most markets: one for the appliance and one for the gas line.
Labor. You’re coordinating at least two trades: a certified chimney professional for the liner and chimney prep, and a licensed plumber or gasfitter for the gas line. In some markets a third contractor handles the appliance installation itself. In others the chimney professional and the gas contractor split that work. Regional variance is real. Labor rates in the Northeast and on the West Coast are generally higher than in the South and Mountain West. The cost of a chimney liner installation in New Jersey may differ significantly from what you’d pay in a neighboring state. Get at least three written quotes.
Vented vs. Ventless: The Local Code Problem
Ventless gas fireplaces (also called unvented or vent-free) do not send combustion gases up the chimney. They burn inside the living space, and the products of combustion, water vapor, carbon dioxide, and trace amounts of carbon monoxide and nitrogen dioxide, enter the room air. ANSI Z21.11.2 requires that listed ventless appliances include a certified oxygen depletion sensor (ODS) that shuts the unit off before ambient oxygen drops to dangerous levels. The standard also prohibits installation in sleeping rooms and bathrooms, regardless of local code status.
The appeal is obvious: no liner work, no chimney modification, simpler installation. The problem is that the rules on ventless vary more than almost any other residential appliance decision you’ll make.
The CPSC notes that California and Massachusetts ban ventless gas fireplace installation in residential occupancies outright. The California Mechanical Code restricts them. Massachusetts has its own prohibition. Beyond those states, many individual municipalities have adopted local amendments that ban ventless units even where the state model code would otherwise permit them. More importantly, unpermitted gas appliance work can be grounds for claim denial if a loss is traced to the appliance or gas system. Insurers do investigate the permit history of appliances involved in fire or gas-related losses.
At resale, failure to disclose known unpermitted work creates legal liability for the seller in most states. A buyer’s home inspector who finds a gas appliance with no permit on record is going to flag it, and the repair-or-credit negotiation that follows is more expensive than the permits would have been.
Do it right: pull the permits, pass the inspections, keep the paperwork. When you sell, you disclose a properly permitted gas appliance and hand over the inspection records.
The FTC’s guidance on hiring contractors applies directly to a project like this. Get written estimates, verify licensing for each trade independently, and don’t pay the full amount upfront. For specialty work involving gas, check that each contractor holds the specific license type required in your state. When you’re hiring the chimney professional, confirm they hold current CSIA certification or equivalent and carry liability insurance.
What Installation Day Actually Looks Like
A typical conversion in a house that already has natural gas service runs over one to two days, sometimes two separate visit days for different trades.
The chimney professional comes first, or at least coordinates the sequence. They confirm the Level 2 inspection findings, prep the firebox, and install the liner if required. For a gas insert, they’ll position the insert body in the firebox opening, connect the liner to the insert collar, and seal the surround plate around the insert face. The liner gets secured at the chimney top and capped.
The licensed gas contractor runs the supply line from the existing gas main or meter to the firebox, installs the shutoff valve, connects the appliance, and pressure-tests the system before any inspector arrives. In many jurisdictions the inspector visits before the gas is turned on to verify the rough-in, then returns after the connection is complete for a final inspection.
Clear the fireplace area before they arrive, including the hearth and any decor on the mantel shelf. For a liner installation, some soot and debris will come down from the flue. Put down drop cloths.
